The challenge
Our Partner, a world leader in sanitary systems and product manufacturing located in Portugal, faced multiple workforce challenges in its factories.
Hampered by the administrative burden and rising costs of managing temporary workers, our Partner struggled to align a soaring 4.4% absenteeism rate for temporary workers with company objectives.
With a high turnover rate of temporary workers at 4.2%, related onboarding and training costs were negatively impacting the manufacturer’s bottom line.
Furthermore, delays in fulfilment adversely affected productivity and interrupted business operations.
The solution
In order to address these challenges, our Partner chose Onsite, Gi Group’s dedicated solution for HR-managed services. The dedicated Onsite team, which was embedded inside our Partner’s facilities, analysed and took over the recruitment, selection, onboarding, and monitoring of the temporary workforce.
By effectively managing the candidate pool and carefully assessing technical skills, interpersonal strengths, and the cultural fit, we were able to identify and select qualified and compatible candidates who could integrate quickly into our Partner’s high-volume workforce.
Following selection, our Onsite team provided training and onboarding, as well as ongoing motivation and support, focusing specifically on increasing employee satisfaction and performance and reducing absenteeism and workforce turnover.
Throughout the partnership, our Onsite team provided daily follow-up, monitoring worker performance on the “shop floor” and tracking key performance indicators (KPIs) to keep our Partner informed at every step along the way. At the same time, we analysed the results and provided our Partner with clear guidance and actionable solutions for optimising workforce management.
The results
Our partnership with this leading industry manufacturer led to €55K per year in overall cost savings, as well as impressive gains in terms of productivity, fulfilment and operational continuity.
After transferring tasks associated with employee management to the Onsite team, the Partner benefited from cost savings of €35K per year.
By providing access to a flexible, highly-qualified candidate and employee pool that was aligned with actual production needs, we secured a100% fulfilment rate for our Partner’s vacancies.
Our team’s effective management of KPIs slashed labour absenteeism by almost half, from 4.4% to 2.3%, while total workforce turnover dropped from 4.2% to 3%. Not only do these two indicators reflect greater employee satisfaction, increased productivity and timely order fulfilment, they have also led to a gain of €20K per year for the Partner’s bottom line.
